You mentioned that the cassette loads okay (if I understood correctly) 
with the carriage removed from the VCR but, only half when in the VCR.  
Two things come to my mind.  

I suspect that if the problem only happens while in the VCR, the carriage 
is not seated fully into the base of the VCR.  Check for slots in the base 
where the carriage would attach too as well as any bent "tangs" on the 
carriage keeping it from properly seating.

The other possibility is that the carriage itself is out of alignment just 
enough that when the auto-load sequence occurs, one side of the carriage 
is activating first.  Sometimes with the carriage out and EJECT is 
pressed, the carriage will unload to its correct full unload position.  
Then afterwards, placing the carriage back, the unit might operate 
correctly (in my case, this is usually slim).

In other cases, I have seen bad "cassette down" switches bad (front of VCR 
underside of carriage) or somehow got broken because of the customer 
attempting to unscrew, remove, and replace everything back.
