Hi Matt,
A good tool I use is, with the team, write on big index cards 1) each section
of the site and 2) the funtionality required (this is similar to the 'write
down the sections of the site' idea) but the use of index cards is key. Then
you tape up the cards and write on a sticky note how long you think each will
take and people VOLUNTEER for which parts they want to do. Then their name
goes on the card as well, and they TAKE the card. Ownership.
Also important to ask "who has worked on this before, what can we leverage that
has been done before" and "what are the dependancies".
A project plan is only as good as long as it's updated as the project
progresses.
Good luck. A good team is a wonderful thing. Team donuts and coffee in the
a.m. help keep moral up.

I'm starting a new job soon that will involve working with a small team of
two to three people to develop a website. I have extensive experience in web
design, but have always worked on projects where there was one lead designer
assigned to each project, and that person handled both the design and coding of
a site.
My initial thought would be to break down the development process and figure
out opportunities that might exist where the designer could work on one part of
the site while the programmer works on another, but obviously some stages of
development depend on other deliverables before they can begin.
Any thoughts or tips on managing multi-person teams?
